Forbes: The Pyramid Only Existed to Protect Agency Margins — Parry Headrick on Restructuring Agencies for AI
Founder & CEO, Crackle PR
On July 2, 2026, the Forbes Agency Council published How Top Agencies Are Restructuring To Enable AI-Driven Models. Crackle PR founder Parry Headrick contributed the senior-led-from-day-one perspective — number 11 on the panel, and the sharpest reframe of what the pyramid was ever actually for.
“The pyramid only ever existed to protect agency margins, not client outcomes. Crackle PR was built senior-led from day one, because clients deserve experienced minds on their business, not a bait-and-switch. AI takes care of the repetitive work, freeing our senior team to do what no AI can: think critically, write sharply and give clients real counsel.”
Why the pyramid was always about margins
For 40 years the standard agency org chart looked the same: a few partners at the top, a wider band of account directors and strategists in the middle, and a wide base of coordinators, assistants, and juniors doing the actual work. The math was simple — bill everyone at senior-blended rates, staff the work with juniors, pocket the delta.
It worked because the base did real, if unglamorous, work: media lists, coverage tracking, first-draft pitches, competitor scans, transcription, backgrounders, quote wrangling. That work is now the exact workload that AI does in minutes for fractions of a cent. The pyramid didn't collapse because AI got smart. It collapsed because the labor arbitrage that justified it stopped existing.
What "senior-led from day one" actually means at Crackle PR
- No juniors on client work — ever. Every pitch, byline, briefing memo, and reporter conversation goes through a senior operator. There is no associate to escalate to, because there is no associate.
- AI as leverage, not replacement. We use AI for research, structured-data QA, citation tracking, and first-pass scaffolding. We do not use AI to write the sentence that gets a reporter to open the email, or the founder quote that anchors a Series B announcement.
- Flat, fast, accountable. Fewer layers means fewer status meetings, faster reads on a pitch, and no "let me check with the team" delays. The person on the pitch is the person on the call.
How this connects to the GEO thesis
The senior-led model isn't a staffing preference — it's a GEO requirement. As we argued in the earlier Forbes piece on earned media as AI infrastructure, the citations that land in ChatGPT and Perplexity come from tier-one reporters who trust the source. Junior-driven pitches burn that trust. AI-generated pitches — which we called out in our Forbes piece on brand voice in AI outputs — burn it faster.
The through-line is the same across all three Forbes columns: AI visibility is downstream of tier-one earned media, tier-one earned media is downstream of journalist trust, and journalist trust is downstream of who is actually running the account. If the base of the pyramid is doing your outreach, the base of the pyramid is defining your AI visibility.
